摘要即使最有经验的西方国家企业也会在中国市场失败,这其中原因诸多。谷歌、雅虎、亚马逊,同样还有很多小型企业都未能成功。同时在围城的另一面,尝试扩张至国外市场的中国企业也面临着诸多并发症。
  我曾向创业者询问西型企业在中国市场失败的原因,得到了各种答案,从含糊的“缺少法律和文化环境”,到较有针对性的“如果一个品牌没有中国合作伙伴,它将被复制并被本地竞争者淘汰”等等。
  即使最有经验的西方国家企业也会在中国市场失败,这其中原因诸多。谷歌、、亚马逊,同样还有很多小型企业都未能成功。同时在围城的另一面,尝试扩张至国外市场的中国企业也面临着诸多并发症。
  当中国和外国企业盲目将国内市场经验推及国外市场时,都会导致失败。因为当进入一个不同环境时,你必须灵活处理,并假设你此前的部分经验是无关紧要的。
  经过对中国企业的缜密研究和紧密合作,我认为其须更加注重以下几点:
  1.&市场的选择
  很多中国企业尝试打入美国和欧盟市场,但大部分产品都已在这些市场高度饱和并极具竞争力了。
  但还有很多地区,其经济发展步调更快,而且更欢迎外国企业进驻。这些地区包括:
  l&独联体国家
  俄罗斯、白俄罗斯、乌克兰、哈萨克斯坦、土库曼斯坦等。
  这些地区政治局势复杂,经济多为自然资源型,不是内部科技企业的最适宜发展环境,因此对国外企业来说竞争没那么激烈。而且,因为这些地区的人们基本可以用俄语自由交流,企业本地化就更容易。
  l&非洲国家
  南非、肯尼亚、加纳等。
  这些地区和独联体国家原因相同,拥有更少的语言,还有更快的消费潜力增长率。
  l&印度
  对新事物有高度洞察力,是世界人口第二多的国家,经济增长快。
  l&亚太平洋国家
  越南、印度尼西亚、菲律宾等。
  文化(和地域上)和中国相近,人口众多,消费发展潜力巨大。
  l&南美国家
  智利、巴西、乌拉圭、秘鲁等。
  稳定的发展速度,较好的收入水平。
  l 这其中某些发展中市场可能没有太多资金可利用,但局势可以而且将会改变,这些地区将来还会成为进一步扩张的战略基地。
  2.&市场扩张战略
  当一些中国企业走向国际市场时,总表现其历史悠久,但事实并非如此。他们未采用现代整合市场手段,却采用传统扩张策略。也不以广范围可见的方式让他们的存在被认知(譬如有效的产品发布)。当然,传统扩张策略可能对具备独特竞争优势的一些产品有效。但假如产品只是略优于市场现有产品,就会难以超越那些更有经验的竞争对手。
  打入市场前,要找准关键问题,自我剖析。
  l 所选市场的目标消费者是否和中国消费者一样?
  l 谁是我的竞争对手?
  l 让我从竞争中脱颖而出的独特竞争优势是什么?
  l 竞争中我已经拥有了哪些潜在消费群?
  l 为什么目前是将消费者转化成我产品的使用者的好时机?
  l 如果竞争是根深蒂固难以避免的(高额转换成本),那么潜在消费群增长数量足够满足我的需求吗?
  3.&别效仿对手
  竞争优势是凭杰出,而不是靠植入获得的。
  要竞争,你就不能只是略胜一筹,你必须与众不同。如果意识到你在这个市场没有优势,那可能意味着这就不是属于你的市场。
  l 中国消费者更偏实用主义,他们更能理解的是功效、特点、价格。若论及价格,就少有西方企业能和中国企业竞争。另一方面,如果中国企业想要赢得国际消费者,只能靠更低的价格和更好的产品功效。光靠模仿国际竞争对手是注定是要失败的。
  l 把你的产品卖给消费者,你不仅是要在性能和价格上取胜,还要在情感层面赢得消费者的芳心。
  l 分析竞争品牌,找到你的有利市场。要找到能让你在竞争中脱颖而出的准确产品定位,可能会很难,但这很必要。鲜明强烈的定位能通过向消费者清晰地传递价值,奠定产品的市场基础。
  l 定位包含:谁是你的目标消费者,他们对什么不满意,你的产品能怎样解决他们的难题,能怎样从竞争中脱颖而出。
  有句话解释了这一切:
  价值缺席时,价格就成了个问题。
  4.营销渠道
  看起来做点搜索引擎营销,从相关网站买点流量就够了,但事实并非如此。
  l 若你的品牌首次亮相市场,你需要尽可能贴近你的消费者。这也是为什么社交网络是最好的起点。
  l 要记住尽管每个社交网络都有跨越边界的对应方,他们也常常起着不同的作用。例如微博,和Twitter差不多,但单想一想Twitter用户分布在不同国家,就已经存在若干差异了。这也是不能简单推断自己过往经验的原因,你要做的,是必须了解你的当地消费者(例如,雇佣来自当地市场的员工)。
  l 曾经很多人问我,在不同情况下运用的话,哪种营销渠道最好。最简洁的回答就是,你最熟悉的那个。太肤浅地关注,对于创业企业来说绝对不是件好事。

  5.&消费者反馈处理
  l 当然,因为语言和文化差异,处理国外市场消费者反馈工作会比较困难,但在这个消费者驱动的产品时代,如果没有以消费者数据及其提供的基于实时消费者反馈的持续优选法,想要打造一个成功的产品是不可能的。
  6.&关键意见领袖
  l 当你在国外发布一个产品,你最需要的并不是产品页面上的10000个赞,而是1000个喜欢产品并会主动提倡分享它的人。成功奠定了这个基础,你就能和更广范围的受众建立互动关系。
  l 相比选择网站上受众广泛的大横幅广告将你的第一次创业冒险广告天下,还是去花多点时间,定位你产品真正的意见领袖是谁比较靠谱。用BuzzSumo和Topsy一类的工具去找到属于你的有影响力的受众,而不要只是追求受众的数量。相反的,搜索意见领袖要选那些是最专注受众的,而不是只有大量追随者的。因为他们不仅能更乐意地配合,还能针对你未知的市场,给你提供无价的反馈。而且,通常记者们也会常常刷这些有影响力意见领袖们的博客,获取最新资讯。
  7.&品牌名誉
  王梦秋,百度前技术副总裁,她曾说:
  我们首先假设用户都是懒惰的、幼稚的。然后尝试将我们的产品以最简单的方式呈现出来。
  l 尽管我认为王女士是一位优秀的领导,但这样的言辞如果被刻意放大,就可能会变成西方市场的一场公关危机。难道会有人想要去用一个为懒惰和幼稚的人设计的产品?我不觉得。
  l 这方面她倒是可以从身上学到一二,这位魅力超凡的小米首席执行官,真正成功地将个性魅力赋予企业运营中,创造了一个中国为之骄傲的品牌。
